Reteaming: 12 steps for successful project collaboration

If a project is to be implemented successfully, team dynamics play a central role, because in addition to the technical challenges, the team must also work together effectively and overcome conflicts. One method that specifically aims to support teams with these challenges is reteaming, which is about transforming problems into a goal rather than analyzing them. We explain what exactly reteaming is, how it works and why it is so relevant for project managers.

What is reteaming?

Reteaming is a solution-oriented method that aims to strengthen teams in change and conflict situations. The approach is based on the principles of solution-focused short-term therapy and focuses on the strengths, resources and goals of a team instead of focusing on problems and deficits. In essence, the aim is to develop solutions together with the team that are realistic, feasible and motivating. Reteaming thus helps to define concrete goals, bring about positive change and improve cooperation.
Ben Furman and Tapani Ahola developed reteaming to help organizations establish a culture of cooperation and continuous improvement. The method has proven particularly useful in project management, as it can respond flexibly to the needs and challenges of teams. It can be used to improve collaboration, to plan and design change processes and to resolve difficulties in collaboration.

Basic principles of reteaming

Reteaming is based on a number of principles that reflect the solution-oriented approach:

  1. Focus on solutions, not problems: Instead of focusing on difficulties and conflicts, reteaming encourages teams to focus on possible solutions and the future. This creates a positive and constructive atmosphere.
  2. Utilization of strengths and resources: Each team member has individual strengths and skills. Reteaming helps to recognize these resources and use them in a targeted manner to achieve goals.
  3. Involvement of all participants: The method emphasizes the importance of participation. All team members should be involved in the process to ensure that the solutions developed are supported by everyone.
  4. Define concrete goals: A central component of reteaming is setting clear and achievable goals. These goals serve as orientation for the team and make progress measurable.
  5. Promoting positive change: The focus is on initiating small, achievable changes that can have a big impact. In this way, sustainable improvement is achieved step by step.

The 12 steps of the reteaming process

The reteaming process comprises 12 steps that help teams to overcome challenges and optimize their collaboration. These steps are usually developed in a workshop, whereby implementation steps 10 and 12 are only prepared in the workshop:

  1. Describe a vision: The basis of the reteaming process is the drafting of a positive vision for the future. To this end, the desired state is described in detail, e.g. by asking the team what the ideal collaboration should look like or what changes should ideally occur.
  2. Select a specific goal and focus on it: The next step is to define clear, achievable goals based on the vision in order to give direction to the following process. From the list of goals created, the one that will have the greatest impact when it comes to achieving the vision is then selected. This goal is then worked on further.
  3. Identify benefits: To ensure that the team is motivated to implement the goal, the benefits of the goal for the team and the individual members are now determined. The benefits for other participants are also identified.
  4. Creating the dream team: Everything is now in place to publicize the project and seek supporters within and outside the team. This is important because the organizational and social structures in the team’s environment also have an influence on the achievement of the goal and supporters can thus contribute to the goal.
  5. Recognize previous progress and discover resources: In most cases, conscious or unconscious steps have already been taken towards the goal before reteaming begins. The team should therefore now reflect on what progress has already been made. This makes the team aware of its strengths and resources, which can be used to achieve the goal. This step also has a motivating effect.
  6. Clarify stages: The next steps towards the goal are now planned in concrete terms. Realistic stages are defined to pave the way to success.
  7. Recognize challenges: Very few goals will be achievable without great effort. It is therefore important that the team also analyzes possible obstacles and develops strategies to overcome them.
  8. Strengthen confidence in success: As a counterpoint to the previous step, the team is now encouraged to believe in success. This means that the team now collects reasons why the goal will be achieved. Strengths, resources and milestones are recognized and contrasted with the challenges. This makes it clear that the resources outweigh the concerns, which in turn has a motivating effect.
  9. Make a promise: With the confidence from the previous step, commitments are now created by team members publicly committing to their contribution to the goal. This means that concrete measures are planned for a short period of time, for example two weeks. The smaller the steps are, the greater the likelihood that they can be implemented. Individual or several team members take responsibility for each of these measures.
  10. Record progress: It is important to document measures and successes. To this end, the team should also consider how progress is to be measured and the necessary measures should be prepared. For example, logbooks, meetings or feedback processes help to keep track of implementation.
  11. Dealing constructively with setbacks: It is very likely that the team will encounter obstacles or even suffer setbacks during implementation. The team should therefore think about how to deal with this at an early stage. It is important that the team learns to react to setbacks by focusing on what has been achieved and the goal.
  12. Celebrate successes: At the end of the process, the team reflects on the results achieved and acknowledges the successes. This strengthens motivation for the next step and promotes a positive dynamic.

Advantages of reteaming in project management

Reteaming offers a number of advantages that make it particularly valuable for project management:

  • Strengthening team dynamics: The solution-oriented approach reduces tensions and promotes cooperation. Teams thus develop a stronger sense of unity.
  • Improving communication: Reteaming attaches great importance to open, respectful and constructive communication. This helps to avoid misunderstandings and resolve conflicts at an early stage.
  • Promoting innovation: Encouraging teams to develop creative solutions creates a climate of innovation and openness to new ideas.
  • Higher motivation and satisfaction: Reteaming makes all team members feel heard and valued. This increases motivation and promotes a positive working atmosphere. The focus on existing resources and successes already achieved increases confidence that the team will be successful.
  • Flexibility and adaptability: The focus on small and realistic measures ensures a quick start to implementation. Reteaming thus helps teams to adapt more quickly to changes and respond to new challenges.

Challenges and success factors

Like any method, reteaming is not without its challenges. Successful implementation requires the commitment of the entire team, as the goal can only be achieved if everyone involved is actively involved. Resistance must therefore be taken seriously and addressed through transparent communication. In addition, an experienced moderator or coach is crucial to steer the process and ensure that the focus remains on solutions at all times. It is also important that everyone involved is aware that change takes time. In addition to the actual work, the team should therefore be provided with sufficient space for reflection and adjustments.

Conclusion

Reteaming offers an effective method for supporting teams in difficult situations and improving collaboration in the long term. In project management, the approach can help to resolve conflicts, increase motivation and implement projects more successfully. By focusing on solutions, strengths and goals, reteaming creates a positive dynamic that helps teams to reach their full potential. For project managers, it is a valuable tool for actively shaping change and ensuring the long-term success of projects.
