Eingangsgr\u00f6ssen festlegen (geplante Gesamtkosten eines Projekts und Projektdauer)<\/h3>\n<p>Diese ergeben sich aus dem Projektstrukturplan und der Kostenkalkulation. W\u00e4hrend des Projektes k\u00f6nnen Sie auf dieser Basis zum gew\u00fcnschten Zeitpunkt, beispielsweise einmal pro Monat an einem festgelegten Stichtag, die Kennzahlen berechnen und auswerten<\/p>\n<h3>2. Planaufwand, Ist-Kosten und Fertigstellungswert (Earned Value) zum aktuellen Stichtag ermitteln<\/h3>\n<p>Um den Fertigstellungswert zu ermitteln, ben\u00f6tigen Sie zun\u00e4chst den Fertigstellungsgrad. Dieser l\u00e4sst sich auf unterschiedliche Weisen berechnen. W\u00e4gen Sie anhand Ihrer Erfahrungen ab, welche Form sich f\u00fcr Ihr jeweiliges Projekt oder eine Aktivit\u00e4t eignet.<\/p>\n<ul>\n<li><strong>Fertigstellungsgrad in Prozent:<\/strong> Bei dieser Variante sch\u00e4tzen Ihre Mitarbeitenden ihren Fortschritt und geben ihn in Prozent an. Geniessen Sie die Angaben aber mit Vorsicht, denn Menschen neigen dazu, ihre fertiggestellte Arbeit zu \u00fcbersch\u00e4tzen.<\/li>\n<li><strong>0\/100-Regel:<\/strong> Hier fliessen nur beendete Aktivit\u00e4ten in die Rechnung zu 100 Prozent mit ein. Alle anderen Aktivit\u00e4ten werden mit 0 Prozent bewertet. Diese Variante eignet sich besonders f\u00fcr kurze Aktivit\u00e4ten und Projekte mit kurzen Reportingzyklen sowie f\u00fcr Aktivit\u00e4ten mit unsicheren Ergebnissen. Da der Fertigstellungsgrad so konstant unterbewertet wird, ist dies eine sichere Methode<\/li>\n<li><strong>25\/75-Regel:<\/strong> Hierbei wird jede angefangene Aktivit\u00e4t mit 25 Prozent bewertet und erst mit deren Fertigstellung werden die restlichen 75 Prozent hinzugef\u00fcgt. So wird die 0\/100-Regel abgemildert.<\/li>\n<li><strong>50\/50-Regel:<\/strong> Eine angefangene Aktivit\u00e4t wird hier immer mit 50 Prozent bewertet. Dadurch wird die erste H\u00e4lfte der Aktivit\u00e4ten \u00fcberbewertet und ab der zweiten H\u00e4lfte wird unterbewertet. Diese Regel eignet sich besonders f\u00fcr kurze Aktivit\u00e4ten, die innerhalb von zwei aufeinanderfolgenden Reportingperioden gestartet und beendet werden.<\/li>\n<\/ul>\n<h3>3. Kosten- und Zeitplanabweichung berechnen<\/h3>\n<p>Negative Werte zeigen an, dass Sie die geplanten Kosten \u00fcberschreiten oder das Projekt hinter seinem Zeitplan liegt. Sind die Werte positiv, dann sind durch das Projekt bisher weniger Kosten als geplant entstanden oder das Projekt ist schneller vorangekommen.<\/p>\n<h3>4. Performance Indizes CPI und SPI berechnen<\/h3>\n<p>Zeitplanabweichung in Relation zum bisherigen Projektumfang. <br \/>Beim CPI (Kosteneffizienz) besagt ein Wert kleiner als 1, dass die bisherigen Leistungen mit h\u00f6heren Kosten als geplant erbracht wurden. Ist der Wert genau 1, ist Ihr Projekt genau im Plan. Bei Werten \u00fcber 1 konnten Sie dagegen Kosten einsparen. <br \/>Ebenso verh\u00e4lt es sich beim SPI (Zeiteffizienz): Ist der Wert kleiner als 1 hinkt Ihr Projekt dem Plan hinterher. Beim Wert 1 ist das Projekt genau planm\u00e4ssig und bei einem Wert \u00fcber 1 ist der Projektfortschritt schneller als geplant.<\/p>\n<h3>5. Prognosewerte f\u00fcr die Projektkosten mit Hilfe des CPI berechnen<\/h3>\n<p>\u00dcblicherweise werden hierf\u00fcr zwei Werte unter verschiedenen Annahmen errechnet.<\/p>\n<ul>\n<li><strong>Annahme, dass zuk\u00fcnftig ergriffene Massnahmen wirken:<\/strong> Gehen Sie davon aus, dass keine weiteren Planabweichungen mehr entstehen werden, dann sind die voraussichtlichen Gesamtkosten (Estimate at Completion = EAC) die Summe Ihrer bisherigen Kosten und der restlichen Plankosten.<br \/>EAC = AC + (PV \u2013 EV)<\/li>\n<li><strong>Annahme, dass der CPI konstant bleibt:<\/strong> Gehen Sie davon aus, dass der Fehler in der Kostenplanung bestehen bleibt, errechnen Sie den EAC, indem Sie den bisherigen CPI auf die gesamte Projektkalkulation umlegen.<br \/>EAC = PV \/ CPI<\/li>\n<\/ul>\n<h3>6. Prognosewerte f\u00fcr die Projektdauer berechnen<\/h3>\n<p>Die einfachste Methode, um die Projektdauer zu prognostizieren ist, die urspr\u00fcnglich geplante Dauer durch den ermittelten SPI zu dividieren.
