Nutzen Sie diese Gelegenheit auch, um mit Ihrem Projektteam zu besprechen, wer aktiv an den Lessons Learned teilnehmen wird. Das kann das ganze Team sein, je nach Teamgr\u00f6sse aber auch einzelne Mitglieder. Setzen Sie in letzterem Fall Ihr Team aus unterschiedlichen Teilbereichen des Projektes zusammen, um m\u00f6glichst unterschiedliche Standpunkte und Sichtweisen zu bekommen und achten Sie darauf, dass das Lessons Learned Team nicht zu gross wird. Neben dem Projektleitenden und dem Projektteam, bzw. Teilen davon, sollte auch ein Moderator an den Lessons Learned teilnehmen. Um ein optimales Ergebnis zu erzielen, sollte dieser nicht der Projektleitende sein, da der Projektleitende nicht unvoreingenommen ist. Je nach Projekt kann es zudem sinnvoll sein wichtige Stakeholder, wie z. Identifizieren<\/h3>\n<p>Im ersten Schritt m\u00fcssen die Lessons Learned identifiziert und gesammelt werden. Hierzu findet h\u00e4ufig ein Lessons Learned Workshop statt.<\/p>\n<p>In die Vorbereitung dieses Workshops sollten Sie bereits einige Zeit investieren, denn zun\u00e4chst sollte ein Fragebogen erstellt und von den Mitgliedern Ihres Projektteams ausgef\u00fcllt werden. Auf diese Weise sind die Teilnehmer des Workshops vorbereitet und k\u00f6nnen zu ihm beitragen, auch wenn sie selbst einmal nicht dabei sein k\u00f6nnen. Um den Kontext zu verstehen, sollten die Fragen laut PMI mit Kategorien geordnet werden, wie z. B. Projektmanagement, Ressourcen oder Kommunikation. Mit Hilfe des Fragebogens sollten drei Fragen gekl\u00e4rt werden:<br \/>1) Was war erfolgreich?<br \/>2) Wo sind Fehler passiert?<br \/>3) Was sollte verbessert werden?<\/p>\n<p>Vor dem Workshop sollten alle Teilnehmer die Fragen beantwortet haben, sodass der Moderator die Ergebnisse zusammenfassen und auf dieser Basis eine Agenda f\u00fcr das Meeting erstellen kann. F\u00fcr die Beantwortung der Fragen ist es hilfreich, wenn Ihr Projektteam w\u00e4hrend des gesamten Projektes positive und negative Erkenntnisse sofort notiert, sodass sie nicht verloren gehen. Das kann beispielsweise in einem Log-Buch erfolgen.<\/p>\n<p>Im eigentlichen Workshop k\u00f6nnen die zusammengefassten Ergebnisse pr\u00e4sentiert und anschliessend diskutiert werden. Kl\u00e4ren Sie hierbei, welche Ursachen einem Fehler zugrunde liegen und wie \u00e4hnliche Situationen zuk\u00fcnftig behandelt werden sollten, um eine Wiederholung zu vermeiden. Legen Sie zudem fest, mit welchen Massnahmen positive Erkenntnisse zuk\u00fcnftig etabliert werden k\u00f6nnen.<\/p>\n<p>&nbsp;<\/p>\n<h3>2. Dokumentieren<\/h3>\n<p>Nachdem s\u00e4mtliche Lessons Learned besprochen wurden, sollten sie dokumentiert und f\u00fcr unterschiedliche Zielgruppen aufbereitet werden. Ein detaillierter Bericht sollte an das ganze Projektteam verteilt werden, sodass alle \u00fcber die Ergebnisse informiert sind. Ausserdem sollten relevante Stakeholder einen Bericht erhalten, der an ihre Interessen angepasst ist, und das Management sollte ebenfalls eine Zusammenfassung mit den wichtigsten Erkenntnissen sowie Massnahmen bekommen. Wichtig ist auch, diese Berichte nicht nur zu verteilen, sondern sie mit den bereits bestehenden Projektdokumenten abzuspeichern.<\/p>\n<p>&nbsp;<\/p>\n<h3>3. Anwendbar machen<\/h3>\n<p>Im nun folgenden Schritt werden die Ergebnisse nochmals detailliert f\u00fcr die zuk\u00fcnftige Anwendung analysiert und offene Fragen gekl\u00e4rt. So wird beispielsweise definiert, wo der gr\u00f6sste Handlungsbedarf besteht und welche Massnahmen konkret getroffen werden. Diese Informationen werden mit anderen Teams geteilt, sodass beispielsweise festgestellt werden kann, ob der Projektmanagement-Prozess generell angepasst werden sollte oder ob Schulungen ben\u00f6tigt werden. Kl\u00e4ren Sie also, wie Verbesserungen aussehen k\u00f6nnten und wer daf\u00fcr zust\u00e4ndig ist.<\/p>\n<p>&nbsp;<\/p>\n<h3>4. Speichern<\/h3>\n<p>Um die Ergebnisse f\u00fcr jeden zug\u00e4nglich zu machen, sollten sie nicht nur beim jeweiligen Projekt abgelegt werden, sondern auch in einer strukturierten Lessons-Learned-Datenbank gespeichert werden. So k\u00f6nnen Sie leicht vom ganzen Unternehmen und f\u00fcr verschiedene Projekte genutzt werden.<\/p>\n<p>&nbsp;<\/p>\n<h3>5. Zug\u00e4nglich machen<\/h3>\n<p>Im letzten Schritt geht es darum, den Mitarbeitenden Ihres Unternehmens die Erkenntnisse so zug\u00e4nglich zu machen, dass sie tats\u00e4chlich auch genutzt werden. Dieser Schritt geht also \u00fcber die reine Speicherung der Daten am richtigen Ort heraus. Vielmehr m\u00fcssen Mitarbeitende auch motiviert werden, sich mit den Lessons Learned zu besch\u00e4ftigen. Findet ein Lessons Learned Workshop beispielsweise nur am Ende eines Projektes statt, profitiert das Projektteam zun\u00e4chst nicht davon, sondern hat nur einen zus\u00e4tzlichen Arbeitsaufwand. Zudem kommt es h\u00e4ufig vor, dass das Team nach Abschluss eines Projektes wenig motiviert ist, nochmals \u00fcber das Projekt zu sprechen \u2013 insbesondere \u00fcber die negativen Erkenntnisse. Gibt es in einem Unternehmen keine positive Fehlerkultur, ist n\u00e4mlich die Gefahr sehr gross, bei solchen Gespr\u00e4chen in Schuldzuweisungen abzudriften. Wichtig ist hierbei, sich mit den Lessons Learned nicht nur bei Projektabschluss zu besch\u00e4ftigen, sondern auch w\u00e4hrend des Projektes, sodass gewonnene Erkenntnisse fr\u00fchzeitig einbezogen werden k\u00f6nnen.
